The work is driven by device-segmented data. Split every report by device
Rebuild the funnel, the landing page report and the product template report for mobile only, and compare each step to desktop. The step with the widest gap is the first target. Pull field data for loading and interaction on mobile, since lab tests in a desktop browser hide most of the problem.
Cut what loads before the product
Reduce the weight of the first screen: properly sized images in modern formats, fonts that do not block rendering, third-party scripts deferred until after the product is visible, and no full-screen popup on entry. The goal is the product image and price visible within the first moment on a mid-range phone.
Rework the layout for a thumb
Keep price, variant selection and add-to-cart in a persistent bar at the bottom of the product page, size tap targets for fingers, make the gallery swipe with visible progress, and move the search entry to where a thumb reaches. Navigation gets a short list of categories rather than the full desktop menu.
Make filters and search work in one hand
Filters open as a bottom sheet that applies without leaving the results, show result counts, and let the shopper clear one facet at a time. Search suggests products and categories as the shopper types, with images, so a phone visitor can reach a product in two taps.
Shorten checkout to the wallet and test on real phones
Show Apple Pay, Google Pay, Shop Pay or PayPal at the cart and at the top of checkout so a phone shopper can pay without typing. Set input types so the right keyboard appears and autocomplete addresses. Check every change on mid-range Android and older iPhones over a throttled connection, not only the newest device on office Wi-Fi.

Should mobile and desktop have different product page layouts?
Yes, in order and emphasis if not in content. A phone shows one thing at a time, so the sequence of price, image, selector and button matters more than on a wide screen, and the elements that need to stay reachable are different. The same theme can serve both with device-specific sections.
Does a mobile app solve mobile conversion?
Not for most stores. An app helps loyal repeat buyers who install it, but the majority of mobile visitors arrive from search, social and email and will never install anything. The mobile web experience is where the revenue is, and it has to work before an app is worth considering.
How much does page speed matter for mobile sales?
It sets the ceiling. A shopper on a phone who waits several seconds for the first image leaves before the page has a chance to convert, so speed work comes before layout work. Once the product appears quickly, layout and checkout changes can show their effect.
Are popups on mobile always a bad idea?
Full-screen popups on entry are, because they hide the product, interrupt the first moment and can affect how Google treats the page. A small, dismissible bar or a prompt that appears after the shopper has engaged is a fair trade for an email address. Test it on the mobile funnel like anything else.
